A good starting point would be to read Team Topologies, if you haven’t done already. Then I would not ask myself “how do I get the transformation right” as the first step, but rather “what are the outcomes that the company needs to achieve” and then go from there. “Platform tool” e.g. might or might not be a blip on the radar of that journey - and also order of execution and with that priority might be radically different from what you get when starting from “I want a transformation to cross-functional teams”.
I know that this is almost as generic as it gets - sorry for that! But without deeper knowledge of your case it is really hard to give concrete advice on where to look or at what to look.
