I assume that the transformation to cross-platform teams is not only the creation of a platform tool, but deeper, cultural changes in the department
and I really want to avoid typical mistakes in this process, I assume that there may be some kind of guide that simplifies the transformation)

A good starting point would be to read Team Topologies, if you haven’t done already. Then I would not ask myself “how do I get the transformation right” as the first step, but rather “what are the outcomes that the company needs to achieve” and then go from there. “Platform tool” e.g. might or might not be a blip on the radar of that journey - and also order of execution and with that priority might be radically different from what you get when starting from “I want a transformation to cross-functional teams”. I know that this is almost as generic as it gets - sorry for that! But without deeper knowledge of your case it is really hard to give concrete advice on where to look or at what to look.

I would also recommend the Engineering The Digital Transformation from Gary Gruver. It is a similar transformation certification to Six Sigma for Software Engineering. It gives a more rigorous engineering approach to do these kind of endeavors. It does not specifically focus on cross functional teams, but on continuous improvement as an organization.
